This document outlines the major components of the implementation process, or the process to launch and configure your Bridge instance. Implementation is a temporary, one-time phase in a contract usually initiated in the first four to six weeks after signing.

 

 

Overview

 

Implementation typically involves three phases, kick-off, technical configuration and training, and wrap up. Implementation is typically completed in a period of 4-6 weeks but can be completed in a shorter or longer timeframe depending on client configuration requirements.

 

It's important to note that a contracted account for Bridge is "out-of-box" ready, meaning after the launch of a Bridge environment that all Bridge functions such as login, content creation, user upload, user enrollment, learning, reporting, data exporting and log out are fully enabled. Technical configuration to customize a Bridge environment is optional according to the technologies that are able to integrate with Bridge that are available to a client.

 

Key Players

There are five major suggested roles for a successful and quick implementation, however, two or more of these roles can be fulfilled by one person. Sometimes one person fulfilling multiple roles can extend the timeframe of the implementation or the timeframe required for launch preparation.

 

From the client team:

    • Project Sponsor: this individual is responsible for ensuring the project aligns with the strategic vision of the company. They may also be responsible for resolving any concerns or making decisions about the project that do not fall within the project lead's area of responsibility.
    • Project Lead: this individual is the primary interface with the Instructure team. They may or may not also be responsible for administrating the system going forward past implementation. They are responsible to help their internal project team set goals for launch and keep the team on track to achieve these goals.
    • User Data Lead: this individual who can help determine what data is available in a Human Resource Information System or other source of user data. They can help supply the team with a CSV export of user data.
    • Content Creation Lead: this individual may be creating content directly or leading a group who is building (or acquiring) content. This person should help inform the Project Lead on the expected timeline to complete or acquire courses for launch. Content creation typically is the most time demanding aspect of launch preparation.
    • IT Lead: this individual may be a member of internal IT teams. They should be able to speak to any internal technical resources that are available such as a SFTP or a Single Sign On solution. This person typically is involved in the project for the least amount of time. Sometimes a 2-3 weeks is sufficient to complete all technical configurations.

 

From Instructure:

    • Customer Success Manager (CSM): this individual is the primary contact for the client through the life of the contract and work with internal Bridge teams to help to achieve client goals. They help to track bugs and feature requests. They also help to get technical configuration help from the implementation team after the implementation period has closed.
    • Implementation Consultant (IC): this individual is primarily responsible for overseeing technical configuration during the implementation process. They act as the project manager for the implementation and carry out technical tasks. The IC and CSM both have responsibilities during the implementation process and are both on update calls until the implementation is closed. The CSM then fully becomes the primary point of contact.
    • Trainer: this individual is responsible to ensure the client understands how to carry out the primary processes of Bridge. They work together with the IC to customize the training according to the client's planned configuration for the system. They work together with the CSM to schedule a time with the client.
    • Support: this team does not have assigned responsibilities during the implementation period but are an important resource for clients if they need technical assistance during the implementation process.

Enhanced Implementation Items

During an Enhanced Implementation, either the IC or Trainer visits the client onsite for one day. During trainer visits, the Trainer provides technical instruction face-to-face and can help walk users through processes. During IC visits, the IC helps to plan the roll out and launch of the software with the specific use case of the client in mind, including any technical integrations that are available.

 

The offerings and tasks of Enhanced Implementation include those of Standard Implementation in addition to those listed below:

Premium Implementation Items

 

During an Premium Implementation, the Trainer visits for one day, and the CSM and IC visit for two days. During trainer visits, the Trainer provides technical instruction face-to-face and can help walk users through processes. During CSM/IC visits, the CSM/IC are able to delve into greater detail to help strategize and plan user adoption, roll out communication, content strategy and other topics.

 

The Premium Implementation offering includes the tasks of Standard Implementation as well as the following:

Custom Implementation Items

 

For any of the implementation packages, there are a number of options that can be purchased for an additional fee. These can also be executed well after the implementation has been completed. These items are also formally scoped and a statement of work is provided that provides greater details of when these items will be completed.

 

For custom items, like custom solutions work some of these are managed by a solutions consultant, or an individual responsible for custom, contracted work. A migration specialist is primarily responsible for course migration.
